Yes, we are up there quite high on almost every index and search engine
there is. We've been on the web since the spring of 1997. This is also
without stuffing any keywords, spoofing the spiders, or (heaven forbid)
paying for placement or position.

As I've pointed out before, I know there are other small to medium size
groups doing more or less what we do, sharing a vacation in LV, but we
seem to be the one with the best footprint on the net.

Here's yesterday's referral report from the webstats bot. It shows where
our identifyable referrals were coming from. Note that we are well
linked, and we get hits from web pages, newsgroups, web groups, search
engines, web directories, etc. in a very good mix. You can see the
search parameters in some of the referrals below ...

A concern of mine:

I'm not by any means pulling the alarm just yet, but I want to give
everybody a heads-up so if this happens we won't get caught in a
proverbial chaotic fire drill trying to work things out.

My concern is the maximum number of people the current model of DLV,
specifically what we have planned for DLV 2002, will handle.

Reason for my concern is that the registrations are coming in at such
a rate, and that rate itself seems to be increasing.

I would like to have a discussion -- which does not have to be the
number one item on our plate -- and a contingency plan, which I hope is
not needed, to deal with an anticipated crowd that is larger than we
think can be handled.

I would like to begin the discussion by assuming a few tautologies:

1. There exists a practical limit to the number of people that the
current model of DLV will support. This limit may not be clearly
defined, but it does exist.

2. It will be too late in the game to radically change the model of DLV
2002 if and when it is known that an overwhelming crowd will attend.

3. Our exact headcount cannot be known exactly until DLV happens, but we
will have a reasonable degree of accuracy this year in predicting our
final turnout.

4. To allow DLV to attract a crowd far in excess of what can be handled
would indeed be performing a disservice, and not a service to the t*
community.

I would like to add my comments about each ...

1. Limits. We can discuss this, but I would say that our current model
would reach this limit somewhere between 100 and 150 people. Of course
each venue and each activity has its own set of limits, but as a whole
I think the overall limit of the model of DLV is within this range.

2. Timing. It's my opinion that we could not, and should not change the
model for DLV 2002, and that any discussion of a major change be held
for possible consideration in planning DLV 2003 and beyond. Another
tautology is that we lack the resources ($$$, human, and time) to
procure larger facilities in which to hold a much larger group,
should such a large group actually materialize.

We cannot assume we will have an overwhelming crowd (and tear down and
rebuild for it), but we cannot assume we will not have such a crowd.

3. Real-world headcount. My gut feeling is that we will have a total
body count between 70 and 100, with no single activity representing all
of them. That's what I feel in the gut, reinforced by what we've seen in
the past regarding such things as mailing list count and yearly history
of growth.

Looking at the numbers, we broke 100 today, but had one cancellation, so
we are currently sitting at 99 on the board. (An off-line note indicated
another cancellation is pending, but ...) Even with a phenomenally high
no-show rate of 50%, this translates to a minimum crowd of at least 50,
assuming registrations fall over and die tomorrow. We have almost two
months to go at this point, and the registrations are not slowing down.

With our current rate of registrations, it is indeed possible for our
registration count to hit the 300 mark or beyond. Even with a very
drastic no-show rate, we could have well over 150 bodies to deal with.

4. I see having no plan, or a "if it happens it happens" plan not to be
an option. I could see us falling out of favor with some venues should
we exceed their fire code limit, overflowing our food places, etc., and
in general disappointing and p*ssing off people who expected an
enjoyable DLV.

I want to see any plan we agree upon to be driven by watchful waiting,
meaning keeping a close watch on our registration count and our expected
headcount, using such techniques as assertive reconfirmation for those
less likely to attend, to keep the two numbers (registration count and
expected headcount) as close as possible.

I see the following items as possible elements of a plan should our
crowd appear to be increasing beyond limits:

1. Suspending registrations. If our anticipated headcount exceeds what
we think we can handle, we turn off registrations until the number drops
due to cancellations or failure to reconfirm.

2. Waiting list. Perhaps as an alternative to #1. The registration
routines actually have this capability. As others cancel or fail to
reconfirm, earliest ones waiting get bumped from "waiting" to "ok".

3. Stopping registrations hard and fast at some time. "We're full, see
you next year." This is what was done at Fall Harvest 2000. There was
some bitching about it, and, as some know, next year never came.

4. Not limiting registrations or headcount, but declaring various
activities "full" according to what we think they can handle.

Again, as of this day, hour, minute, and second, I don't think such a
plan will be necessary this year, but I want to be sure we've thought
of it, and agree on actions, should it happen.

Personally, I think that since we are now less than two months out, it
is only practical to control this at the ingress end of the process,
which in our case is the registration/confirmation.
